AI Lattice / Money

Does the AI money add up?

Who is really paying for the AI build-out, whether it rests on a few frontier labs or a broad base of buyers, and whether the promises add up. Built from company filings and reported deals, with our read kept separate from the record.

Data as of 2026-10-30. Amounts in US dollars. 59 companies and funders with sourced money in and out; 156 sourced money flows between named parties.

Our answer

Not a house of cards. The demand is real, but the whole structure rests on one wall: OpenAI's ability to keep raising money.

The buildings are paid for mostly by four of the most profitable companies in the world. Amazon, Alphabet, Microsoft and Meta will spend roughly $700 billion on data centers and equipment in 2026, most of it from their own cash. If AI disappoints, they earn poor returns. They do not go bust. But their survival is not the same as the system's safety: they can cut building and push the losses onto developers, equipment makers and lenders without ever missing a payment.

The paying customers behind the rest are few. Two labs, OpenAI and Anthropic, have signed about $1.2 trillion of firm compute purchases, $1.35 trillion counting Anthropic's cancellable contracts, against roughly $115 to 135 billion of annual revenue. OpenAI was about 45 percent of Microsoft's contracted backlog at the end of 2025 and is roughly half of Oracle's today. Take those two labs out and most of the Oracle, neocloud and Stargate build has no signed buyer today. That is concentration of contracts, not of demand: behind the two labs sit more than 50 million paying ChatGPT subscribers, 9 million paying business users, and over 11,900 companies paying Anthropic $100,000 a year or more.

A lot of the money those labs spend came from their own suppliers. Amazon, Google, Microsoft, Nvidia, AMD and Broadcom have put about $93 billion into the labs and the neoclouds that buy their products, with up to $242 billion in total if every conditional amount is paid. The labs owe those same suppliers about $822 billion in return. That makes revenue look bigger at both ends and ties the suppliers' results to two private companies.

The weak points are the borrowers in the middle: Oracle, rated one notch above junk with negative free cash flow and $288 billion of signed leases; SoftBank, funding OpenAI with junk bonds, loans secured on its shares and a $40 billion bridge loan; CoreWeave, where interest eats about a quarter of revenue; and the project companies behind Stargate. Almost all of that risk traces to one question: can OpenAI pay its bills? Anthropic looks sturdier. It is cash-positive from operations, holds $132 billion of cash and is about to go public.

Use is broad. Spending is thin in the middle and heavy at the top. More than half of businesses on Ramp's payment platform now pay for some AI, but the median paying business spends about $16 per employee a month, while the top tenth spend about $800. Breadth is growing, and Microsoft says last quarter's backlog growth came from customers outside the big labs. It is still small next to the labs' contracts.

Does it add up? We tested it year by year. Anthropic largely passes: on its plan it builds cash, and even if revenue stalls at today's rate it roughly breaks even through 2028. Only in the harshest case, a stall while paying its contracts at the heaviest rate analysts estimate, does it need its IPO money, in 2029. OpenAI does not pass on its own: even on its own plan it needs about $60 to 105 billion of new money by the end of 2028, about $250 billion by 2030 if growth comes in at half the plan, and about $370 billion if revenue stalls. About 80% of its planned computing is already signed, so in a slowdown it can trim early spending but not escape the later bills. If OpenAI's growth stalls, the first losses land on Oracle, SoftBank, the neoclouds and their lenders, and on Nvidia through its guarantees. Microsoft, Alphabet, Amazon and Meta take write-downs, not existential hits.

What would change our read: OpenAI reaching its $70 billion year-end revenue target, or missing it; Oracle's credit rating; SoftBank refinancing its $40 billion bridge loan; Big Tech free cash flow in the fourth quarter; order books on the next big tech bond; and how Anthropic's IPO prices.

Our read

The build is not three or four companies. It is about eight serious builders, and the top four fund most of it from businesses that earned money long before AI: ads, cloud, software and retail.

But three of the four now spend more than their businesses bring in. Free cash flow, the cushion that made this safe, is negative at Amazon, Alphabet and Meta. Microsoft is the exception on paper, but a change in how it counts leases now keeps a growing share of its building out of capex, and it just sold $25 billion of bonds anyway. The gap is being filled with debt.

This is a US story. China's big tech companies spend about a sixth as much, and they too have moved to negative free cash flow and new share sales to keep up.

Our read

This is the narrow part. Outside the big four's own products, the paying demand for new AI capacity is mostly two labs, plus Meta renting overflow. Each lab's signed purchases are roughly twenty times those of the next buyer on the list, Meta.

The Microsoft data point matters and cuts the other way: new backlog from ordinary enterprise customers is real and growing. It is not yet big enough to replace a lab that stops paying.

Who is paying

Not additive with other charts: some of this money becomes the compute purchases above. Bars without a source here are sums of rows in the ledger and on each company's page; hover a bar for the parts.

Our read

In 2024 this was a cash story. In 2026 it is a cash-plus-debt story, and the debt is growing fastest away from the big four, at borrowers with weaker credit. That is where a downturn would bite.

The healthiest sign is who still writes equity checks: public stock buyers for SpaceX and Alphabet, and the biggest growth investors for Anthropic. The least healthy is SoftBank arranging loans against the very shares it is buying.

Do the labs add up?

Can the two labs at the center pay for what they have promised?

What the record shows

Our read

Anthropic and OpenAI are not the same risk. Anthropic is roughly self-funding today, holds $132 billion of cash and short-term investments, and is about to tap public markets. Its risk is that its $498B of non-cancellable contracts assumes growth continues for years.

OpenAI is the hinge of the whole system. Its own projections have it spending about as much on compute as it earns for five years, so every dollar of its commitments to Oracle, Microsoft, Amazon and CoreWeave depends on the next funding round arriving. So far each round has, and from bigger names.

How broad is real use?

Outside the labs, are ordinary businesses paying for AI?

What the record shows

  • 55.9% of the roughly 85,000 US businesses on Ramp's payment platform paid for AI in September 2026. Ramp's customers skew toward younger, tech-leaning firms, so this is not a national rate. Ramp, 2026-10-15
  • The median AI-paying business spent $15.70 per employee per month in September 2026; the median within the top-spending tenth was $813. In June the median was $11.38. Ramp, 2026-10-15 Ramp, 2026-06-09
  • 19.8% of US businesses said they used AI in any business function as of May 3, 2026 (Census survey), in a 17 to 20% band for six months. US Census Bureau, 2026-05-28
  • Gartner puts total AI spending in 2026 at $2.67T, of which $1.48T is infrastructure. Techstrong.ai (reporting Gartner), 2026-09-21

Our read

Lots of companies pay a little, and a few pay a lot. That is the pattern of a technology in its adoption phase, not a bubble with no customers. The median hides the heavy users: the top tenth spend fifty times the typical firm, and consumer subscriptions and AI built into products the firm already buys are not counted here at all. Even so, ordinary business spending does not yet come close to paying for $700 billion a year of data centers. For now the labs, and the big four's own products, carry the load.

Our read

OpenAI cannot get through 2028 on the money it has, even if everything goes to plan. On its own numbers it needs about $60 to 105 billion more by the end of 2028 and about $130 to 180 billion at the low point in 2029. The range depends on how its extra burn falls across the years and whether all of Nvidia's $30 billion has been paid. That is not a crisis; it is a funding plan. But it means OpenAI's bills are paid by its next investors, not its customers, until about 2030.

If growth comes in at half the plan, OpenAI needs about $250 billion of new money by 2030. If revenue stalls at today's level, about $370 billion. A slowdown lets it trim spending at first, so the gap opens later rather than sooner, but about 80% of its planned computing is already signed and the later bills still come due.

Anthropic largely passes. On its plan it builds cash, and if revenue stalls at $65 billion a year it roughly breaks even through 2028. In the harshest case, stalling while paying its contracts at about $100 billion a year, it ends 2028 with about $35 billion of spendable cash and would need its IPO money during 2029. The IPO, expected to raise about $100 billion, covers that.

So the system has one load-bearing wall, not two: OpenAI's ability to keep raising money, roughly $100 billion every year or two until 2030. If that stops, the losses land first on Oracle and the lenders behind its Stargate sites, then on SoftBank, CoreWeave and Cerebras, and from 2028 on Nvidia through its guarantees. Microsoft and Amazon lose future revenue and paper gains, not their footing.

How these numbers work

Record, then read

Every amount links to a dated public source, graded as primary, press or secondary. Our judgment sits in a separate column and is labeled as ours.

Firm versus "up to"

Many AI deals are maximums, options or depend on milestones. We never add an "up to" amount into a firm total. Hatched bars and "up to" labels mark them.

Don't add across charts

One dollar can appear several times: as an investment, then a cloud contract, then a chip order. Each total says which rows it adds. Contracts are multi-year; revenue is per year.

Known gaps in this release: Microsoft's July to September 2026 cash figures come from secondary write-ups, and its finance leases for the quarter are not public in sources we could open; Apple's fiscal fourth quarter reports November 2; ByteDance's 2026 capex is reported only as a wide range; several sovereign-fund and investor amounts are undisclosed.
